China vs India: Compare the True Landed Cost, Not Just Unit Price

A lower component price from China can become expensive once tariffs, anti-dumping duties, freight volatility, compliance exposure, and supplier concentration risk are included.

India Source

More Predictable Landed Cost

  • Quoted component cost Competitive
  • Tariff exposure Lower
  • Anti-dumping risk Lower
  • Freight buffer Moderate
  • Supplier dependency Reduced
  • Dual-source fit Strong
Strategic Advantage China+1 Manufacturing Partner

Having Doubts? Our FAQ

Why should we consider India as our China+1 destination, and what makes Frigate specifically different from other Indian suppliers?

India offers the right combination of engineering talent, established manufacturing infrastructure, and cost competitiveness without the geopolitical exposure that's now pushing global OEMs to diversify. What separates Frigate from a typical Indian vendor is vertical integration. Most suppliers here handle one process and outsource the rest. Frigate covers precision machining, casting, forging, thermal assemblies, enclosures, and electrical sub-assemblies under a single roof, with a unified quality system. That means fewer handoffs, one accountable partner, and consistent with dimensional and process quality across your entire BOM, not just one component category.

Our current Chinese supplier holds our drawings and tooling. How do we protect our IP when transitioning to a new manufacturer?

This is the most common concern OEM teams raise, and it's the right one to raise early. Frigate operates under strict NDAs and IP protection agreements before any drawing, specification, or design file is shared. All customer IP like drawings, CAD models, process parameters is stored on access-controlled internal systems, never shared with sub-vendors without explicit written approval. Tooling built for your program is your property, inventoried separately, and available for transfer audit at any point. We've supported multiple IP-sensitive transitions from China with zero IP breach incidents.

What certifications does Frigate hold, and are they sufficient for aerospace and automotive OEM qualifications?

Frigate is certified to ISO 9001 and AS9100D, the latter being the quality management standard specifically required for aerospace supply chains, covering full traceability, configuration control, and corrective action systems. For automotive programs, we align with IATF 16949 process requirements. These aren't box-check certifications; audit records, process documentation, and PPAP-level inspection reports are available for OEM supplier qualification teams to review. If your SQE team needs an on-site audit before approval, we welcome it. We've passed supplier assessments from major aerospace and industrial OEM customers, and the documentation is available on request.

How long does supplier qualification and onboarding typically take? We can't afford extended downtime in our supply chain.

For standard precision components, the qualification cycle runs 8–14 weeks, covering first article inspection (FAI), dimensional report submission, material traceability documentation, and functional validation. For complex assemblies or AS9100-governed programs, it can extend to 16–20 weeks depending on your internal approval gates. Frigate runs qualification in parallel with your procurement process; we don't ask you to pause sourcing while paperwork clears. Dedicated program managers are assigned at kickoff, with weekly milestone tracking shared directly with your supply chain team.

What is the minimum order value, and can Frigate handle both low-volume qualification builds and full-scale production?

The minimum order value is $500, which makes prototype and first-article build commercially viable without forcing you into large commitments before the part is qualified. Once validated, Frigate scales to high-volume production runs with the same quality system and process controls; no process drift when you ramp. This matters because many suppliers treat qualification builds differently from production. Frigate uses the same tooling, operators, and control plans across both stages, so your FAI results actually reflect what you'll receive at production volumes.

What product categories and manufacturing processes does Frigate cover? We have a mixed BOM; we don't want multiple new vendors.

Frigate's capability covers precision-machined components, sheet metal enclosures, industrial valves, thermal management assemblies (including liquid-cooled configurations), electrical sub-assemblies, castings, and forgings. Across materials, aluminium alloys, stainless steel, carbon steel, copper, and engineering polymers. The intent is to absorb as much of your BOM as possible under one supplier relationship, reducing your China-exit vendor count significantly. If you share your component list, we'll map which parts we manufacture in-house versus where we have qualified sub-vendors, so you have full visibility before committing.

How does Frigate handle quality failures, rejections, or non-conformances at our end?

Every shipment includes full dimensional inspection of reports and material certificates. In the event of a non-conformance at your facility, Frigate's quality team initiates an 8D corrective action within 24 hours of notification, root cause, containment, permanent fix, and recurrence prevention. We maintain traceability to the specific batch, operator, and machine for every shipped lot, so fault isolation is fast. Replacement stock for qualifying NCRs is expedited without commercial dispute. Our goal is zero escapes to your production line, not dispute resolution after the fact.

Can Frigate handle engineering changes in mid-production without disrupting lead times?

Yes, and it's one of the structural advantages of working with an integrated manufacturer. Engineering change requests (ECRs) go to a single point of contact, your program manager who coordinates across machining, tooling, QA, and documentation simultaneously. Because we're not managing multiple sub-vendors on your behalf, change propagation is faster and more controlled. Typical ECR turnaround for drawing revisions with no tooling impact is 5–7 working days to first-article of the revised part. For changes requiring new tooling, we'll give you a firm timeline at the point of review.

What are typical lead times, and how does Frigate manage supply chain disruptions to protect our production schedule?

Standard production lead times run 4–8 weeks depending on part complexity and order volume. For repeat programs, we offer scheduled blanket order fulfillment with agreed call-off windows typically 2 weeks backed by raw material pre-stocking. Frigate maintains safety stock for active programs and dual-qualifies critical raw material sources to avoid single-point supplier risk on our end. Lead time commitments are contractual, not estimates; we build scheduling buffers into our production plan, not into your delivery promise.

We're evaluating multiple China+1 suppliers. What is the honest case for Frigate versus a larger Indian tier-1 or a Southeast Asian alternative?

Fair question. Larger Indian tier-1s often have the right certifications but longer response cycles, higher MOQs, and less flexibility for mixed or complex BOMs. Southeast Asian alternatives like Vietnam, Thailand, Malaysia offer competitive pricing but typically in narrower manufacturing categories, with weaker engineering support for complex or toleranced parts. Frigate sits at the intersection: engineering-capable enough to handle AS9100 and precision-tolerance programs, operationally agile enough to take $500 qualification orders seriously, and structured enough that a Fortune 500 procurement team won't find gaps in documentation or quality systems. The honest ask is this, share your current China BOM, let us map capability and pricing, and you'll have a data-backed comparison rather than a pitch.
